A break-even calculator helps you estimate the sales volume or revenue required to cover your costs before a business makes a profit. This guide explains the formulas, shows how to classify fixed and variable costs, and provides practical examples for pricing, hiring, and sales planning.

Overview

The break-even point is the point at which total revenue equals total costs. At that level, the business has neither a profit nor a loss. Sales above the break-even point can contribute to profit, while sales below it generally leave a shortfall that must be funded or addressed.

A break even calculator is useful because it turns a broad question—“How much do we need to sell?”—into a measurable operating target. You can use it to assess a new price, compare products, plan capacity, or test whether a proposed hire is affordable. It is not a forecast by itself; it is a scenario model based on the inputs you provide.

The two most useful outputs are:

  • Break-even units: the number of products, orders, subscriptions, or billable projects required to cover costs.
  • Break-even revenue: the sales revenue required to cover costs at a given price and cost structure.

For a service business, the “unit” might be a project, client-month, support package, or billable hour. Choose a unit that reflects how the business actually sells and delivers work. If your offerings differ significantly, calculate break-even separately for each major product or service rather than combining unlike units into one misleading average.

How to estimate

Start by calculating the contribution margin. This is the amount left from each sale after the variable cost of delivering that sale.

Contribution margin per unit = Selling price per unit − Variable cost per unit

Then use the contribution margin to calculate the break-even point:

Break-even units = Total fixed costs ÷ Contribution margin per unit

To estimate break-even revenue, multiply the break-even units by the selling price:

Break-even revenue = Break-even units × Selling price per unit

You can also calculate the contribution margin ratio when you want to work directly with revenue:

Contribution margin ratio = Contribution margin per unit ÷ Selling price per unit

Using that ratio:

Break-even revenue = Total fixed costs ÷ Contribution margin ratio

These formulas assume a consistent price, a consistent variable cost per unit, and a relatively stable sales mix. If prices change by customer or volume, model each pricing tier separately or use a weighted average based on a clearly defined sales mix.

A simple worksheet can contain one input column and one calculation column:

  • Selling price per unit
  • Variable cost per unit
  • Monthly fixed costs
  • Contribution margin per unit
  • Contribution margin ratio
  • Break-even units
  • Break-even revenue

Keep the input cells separate from the formulas. That makes it easier to test a price change, supplier change, or staffing decision without overwriting the calculation logic.

Inputs and assumptions

Fixed costs

Fixed costs do not change directly with each additional unit sold during the period being analyzed. Typical examples include base rent, software subscriptions, insurance, salaries that are not tied to output, accounting costs, and scheduled loan payments. Use a consistent period, such as one month or one quarter, and include fixed costs for that same period.

Some costs are only partly fixed. A team member may have a base salary plus a sales commission, or software may have a platform fee plus usage charges. Split these components where practical instead of forcing the entire expense into one category.

Variable costs

Variable costs increase as you sell or deliver more. Examples include materials, packaging, payment processing fees, shipping, sales commissions, subcontractor time, and usage-based hosting. Estimate the cost per unit using the same unit as your selling price.

For a service, include the delivery cost that changes with each project or client. If a project requires 10 hours of paid labor, the relevant variable cost may be the labor cost for those hours—not simply the employee’s monthly salary. Be careful not to count a cost twice if it is already included in fixed payroll.

Price and sales mix

Use the net selling price that the business actually retains for the sale. Decide whether discounts, refunds, transaction fees, and taxes are included or excluded, then apply that decision consistently. Taxes collected on behalf of a tax authority are generally treated differently from operating revenue, but the correct treatment depends on the business’s accounting approach and local requirements. When in doubt, confirm the treatment with a qualified accountant.

If you sell several products, calculate a blended contribution margin only when you have a reasonable expected sales mix. A high-margin product can make the overall break-even result look better than the business will achieve if most customers buy a lower-margin product.

For broader planning, pair the result with a service business pricing review checklist and track actual performance in a weekly KPI scorecard. The calculator shows the threshold; operational reporting shows whether the business is moving toward it.

Worked examples

Product sales example

Assume a business sells a product for $80. The variable cost per product is $32, and monthly fixed costs are $12,000.

  • Contribution margin per unit = $80 − $32 = $48
  • Break-even units = $12,000 ÷ $48 = 250 units
  • Break-even revenue = 250 × $80 = $20,000

The business needs to sell 250 units in the month to cover the modeled costs. Selling 275 units would produce 25 units above break-even. Before treating that as expected profit, check whether additional sales create extra shipping, support, overtime, or other costs not included in the original variable-cost estimate.

Pricing scenario

Now assume the same product price increases from $80 to $88 while variable cost remains $32. The new contribution margin is $56, so the break-even calculation becomes $12,000 ÷ $56, or approximately 215 units. The higher price lowers the required unit volume, but only if customers continue to buy at the assumed rate. A pricing decision should therefore test both margin and demand assumptions rather than relying on the calculator alone.

Hiring scenario

Suppose a proposed hire adds $4,000 to monthly fixed costs. Using the original $48 contribution margin, the revised fixed costs would be $16,000 and break-even would rise to approximately 334 units. The hire may still be sensible if it creates capacity for at least that additional contribution, improves delivery reliability, or enables higher-value work. The calculation makes the required sales or productivity threshold visible.

For project-based work, replace “units” with projects. If a project sells for $3,000 and has $1,200 in delivery costs, the contribution margin is $1,800. With $18,000 in monthly fixed costs, the break-even point is 10 projects. If project sizes vary widely, create low, typical, and high-value scenarios instead of presenting one average as a precise answer.

When to recalculate

Recalculate whenever a major input changes, not only at the end of the financial year. Useful triggers include a price update, supplier cost increase, new payment fee, wage change, rent change, product launch, discount campaign, or proposed hire. Revisit the model when the sales mix changes as well: gaining more customers is not automatically beneficial if the new customers purchase lower-margin work.

A practical routine is to review the break-even worksheet monthly alongside actual revenue, units sold, variable costs, and fixed costs. Compare the modeled contribution margin with the result achieved. If the numbers differ, identify whether the cause was pricing, discounting, delivery time, waste, refunds, or an omitted expense.

For a useful action plan, maintain three scenarios:

  1. Base case: the most defensible current assumptions.
  2. Downside case: lower sales, higher variable costs, or both.
  3. Target case: the volume or price needed to support a defined goal, such as a hire or cash reserve.

Record the date, owner, period covered, and assumptions beside each version. Link the result to your invoicing and cost-control routines—for example, a documented recurring invoice process can help ensure that modeled revenue is actually billed on time. A break-even calculator is most valuable when it is kept current, reviewed with real operating data, and used to make one clearly stated decision at a time.
